Existing Architecture Overview

The customer already had a well-designed Data Center (DC) and Disaster Recovery (DR) setup, which became the foundation for a near-zero downtime upgrade:

  • DC acted as the primary production environment
  • DR was synchronized using Oracle Data Guard
  • Both environments had:
    • Identical operating systems
    • Matching filesystem layouts
    • Consistent Oracle EBS configurations

This mirrored architecture allowed us to design a low-risk upgrade path without impacting live business operations.

Upgrade Strategy: Near-Zero Downtime Using DR

Instead of performing a traditional in-place upgrade, which typically results in long outages-Data Patrol Technologies adopted a smarter approach.

The upgrade was executed on the DR environment first, while the production DC continued to serve business users without interruption.

High-Level Strategy

  • Keep DC live on Oracle EBS 12.2.7
  • Temporarily break DC-DR synchronization
  • Perform the complete EBS and database upgrade on DR
  • Use a short, controlled downtime window for final cutover
  • Restore the original DC-DR roles post-upgrade

Detailed Execution Phases

Phase 1: Preparation & Validation

Preparation was key to success:

  • Verified zero apply lag between DC and DR
  • Confirmed Data Guard synchronization
  • Secured business approval for a limited weekend downtime window
  • Coordinated closely with:
    • Network team
    • OS team
    • Database administrators
    • Functional and application teams

This phase ensured there were no surprises during execution.

Phase 2: DR Upgrade While DC Remained Live

Once replication was cleanly paused:

  • DC continued serving users on Oracle EBS 12.2.7
  • DR database was converted to READ WRITE mode
  • The full technical upgrade was executed on DR:
    • Oracle EBS upgrade from 12.2.7 to 12.2.14
    • Database upgrade from Oracle 12c to 19c
    • Execution of ADOP online patching phases
    • Application of mandatory post-upgrade patches
    • Compilation of invalid database objects
    • Technical and functional smoke testing

Throughout this phase, business operations remained uninterrupted; a major win for the customer.

Phase 3: Final Cutover & Role Realignment

The final cutover was completed during a planned weekend maintenance window, with total downtime of approximately three hours.

Activities included:

  • Graceful shutdown of application services on DC
  • Environment cleanup
  • Rebuilding Oracle Data Guard, making the upgraded DR the new Primary
  • Switchover to restore the original DC–DR architecture
  • Restarting application services on the upgraded system

Post-cutover state:

  • DC running Oracle EBS 12.2.14 on Oracle Database 19c
  • DR fully synchronized and ready for failover

Downtime Achieved

  • Total downtime: ~3 hours
  • Timing: Weekend (non-business hours)
  • User impact: Minimal and pre-communicated

Compared to traditional upgrade methods requiring 8-20 hours of downtime, this approach delivered a substantial improvement in availability.
